How to Choose a 3PL Fulfilment Partner in the UK: 10 Questions to Ask Before You Sign

Choosing a 3PL is one of those decisions that doesn't feel urgent until something goes wrong. A missed dispatch. A lost pallet. Orders going out with the wrong items. At that point, you realise how much of your brand reputation sits in someone else's hands every single day. 

Getting the choice right matters. And it's not just about finding the cheapest option or the one with the nicest warehouse photos on their website. Here are the questions worth asking before you commit to any 3PL partner. 

  • 1. Do You Integrate with My eCommerce Platform? 

    This is the first practical question and it’s non-negotiable. If your 3PL can’t connect to Shopify, WooCommerce, Amazon, or whatever you’re selling on, you’re going to be manually processing orders. That defeats the point. 

    Ask specifically: not just “do you integrate with Shopify?” but “how does the integration work, what data does it sync, and how long does it take to set up?” A reliable 3PL should be able to answer this clearly and quickly. 

  • 2. What’s Your Dispatch Accuracy Rate? 

    Any decent 3PL will track this. The industry benchmark for pick accuracy is typically 99.5% or above. That sounds high, but at 500 orders a month even 99% accuracy means five wrong orders going out. At scale, accuracy really matters. 

    Ask if they can show you their accuracy data. If they can’t, or they’re vague about it, that’s worth noting. 

  • 3. What Are Your Dispatch Cut-off Times? 

    Same-day dispatch is a real competitive advantage for ecommerce brands. What time do orders need to arrive to go out the same day? Is that consistent Monday to Friday? What about peak periods like Christmas or Black Friday? 

    These are operational realities that directly affect your customer experience, so get clear answers upfront. 

  • 4. How Is Pricing Structured, And Are There Minimum Fees? 

    The full cost picture includes storage, pick and pack, carrier rates, goods-in fees, and potentially returns handling. Ask for a breakdown of all of these, not just a headline per-order figure. 

    Also ask about minimum monthly spend. If your volumes dip in quiet months, you want to know whether you’re still liable for a minimum charge. 

  • 5. How Do You Handle Returns? 

    Returns are one of the more overlooked parts of the 3PL conversation, and they can make or break the post-purchase experience for your customers. Ask about returns management and how returns are received, inspected and restocked. Is there a per-unit fee? How quickly does returned stock become available to resell? What happens to damaged returns? 

    If returns are a significant part of your operation (fashion brands, this applies to you especially), this question deserves more than a quick answer. 

  • 6. Can You Scale with Us? 

    What happens when you run a sale and orders triple overnight? What’s the plan for peak trading in Q4? A 3PL that works well at your current volumes but can’t flex when you need it to is going to create problems exactly when you can least afford them. 

    Ask about their capacity, their staffing model during peak periods, and whether they have experience handling volume spikes with brands similar to yours. 

  • 7. What Visibility Do I Have Over My Stock and Orders? 

    You should have real-time access to your inventory levels, order statuses, and dispatch confirmations. Most modern 3PLs provide a client portal or dashboard. Ask for a demo before you sign anything. 

    The quality of reporting matters too. Can you pull stock reports easily? Are you notified when inventory hits a low threshold? These things seem minor until you run out of stock and only find out when customers start complaining. 

  • 8. How Are Carrier Relationships Managed? 

    Do they use a single carrier or multiple? Who picks the carrier for each shipment and based on what criteria? What happens when a carrier lets them down, do they have a backup? 

    The best 3PLs have relationships with multiple carriers and can route shipments intelligently based on cost, speed and destination. That flexibility is worth a lot. 

  • 9. What Does On boarding Look Like? 

    Getting started with a new 3PL involves moving stock, integrating systems, and getting their team up to speed on your products. Ask how long onboarding typically takes, what support they provide during that period, and what your point of contact will be. 

    The onboarding period is often where things go wrong if it’s not managed well. A provider who has a clear, structured process for this is a good sign. 

  • 10. Can I Speak to a Current Client? 

    This is the one question a lot of people forget to ask, and it’s probably the most useful. A provider who is confident in their service will have no problem connecting you with a client reference. If that request is met with hesitation, take note. 

    Reviews on Google or Trustpilot are helpful too, but a direct conversation with someone in a similar business to yours is worth more than any sales deck. 

The Bottom Line

The right 3PL partner isn't necessarily the biggest or the cheapest. It's the one that fits your operational reality, communicates clearly, and treats your business like it matters. 

Take your time with the decision. Ask the awkward questions. And if something doesn't feel right in the sales process, it probably won't get better once you're a client.
